How to Calculate a Golf Handicap: The Actual Arithmetic
Every app does this for you, and every golfer still wants to know where the number came from. Four calculations sit between a card in your hand and the figure on your phone.

Handicap software does all of this silently, which is exactly why golfers distrust the output. The arithmetic is four steps long and every one of them is published. Knowing it tells you why a good round barely moved the number, why the figure on the first tee is not the figure in the app, and which competitions quietly give you fewer strokes than you expected.
Four numbers, and only one of them is portable
Golfers use three terms interchangeably and the arithmetic treats them as separate quantities. Getting them straight first makes everything below easier.

Rule 6 of the Rules of Handicapping separates the last two deliberately. The course handicap exists "for handicap purposes", meaning it decides how many strokes you give or receive and it governs your maximum score on a hole. The playing handicap exists "for equity purposes", meaning it evens out formats where full strokes would distort the result. They are frequently different numbers on the same day. Step one: adjust the gross score
Your raw total never enters the calculation. Before anything else the card is capped hole by hole.
Note which handicap the cap uses. The rule is explicit that the full, unrestricted course handicap applies to net double bogey adjustments even when the competition has restricted your playing handicap, and that it is rounded to the nearest whole number for this purpose.
So the disaster hole is worth less than it feels. That does not make it free, because you still lose the strokes on the day, but it does mean the record is protected. Why those holes decide your scoring more than birdies do is the whole argument in avoiding big numbers.
Step two: turn the round into a Score Differential
The R&A defines a Score Differential as the difference between your adjusted gross score and the Course Rating, reflecting the Slope Rating and the playing conditions calculation. Written out, that is the adjusted gross score minus the Course Rating minus any playing conditions adjustment, all multiplied by 113 divided by the Slope Rating. Appendix G sets 113 as the Slope Rating of a course of standard relative difficulty, which is what makes it the constant.
Here is a full round through the arithmetic. A golfer with a Handicap Index of 18.4 plays a course rated 71.2 with a Slope Rating of 132 and a par of 72, and signs for a gross 94 that includes a 9 on the par 4 seventh, a hole where they receive one stroke.

A 94 became a 17.8. That is the entire point of the exercise: the same golfer shooting 88 on a flat course rated 68.0 off Slope 110 would post a differential of 20.5, a worse round despite a score six shots lower.

Step three: average the lowest 8 of 20
Rule 5.2b sets the method once your record holds twenty scores: average the lowest 8 of the most recent 20 Score Differentials and round to the nearest tenth. Twelve of your last twenty rounds are ignored entirely, which is why the Index describes a good day rather than a normal one.

That table explains the early volatility every new handicap holder notices. With five cards in, one round is carrying the whole number, so a single good day moves it several strokes. The route to that first Index is in getting a handicap.

Step four: convert the Index for the course you are on
A Handicap Index gives you no strokes by itself. The conversion is your Index multiplied by the Slope Rating divided by 113, plus the difference between the Course Rating and par.
The worked example above produced a course handicap of 20.69 for an Index of 18.4. Two things drove the gap. Slope 132 is well above the 113 standard, which adds strokes, and the Course Rating of 71.2 sitting below the par of 72 takes 0.8 back off. A golfer moving to the forward tees at the same club would run the same Index through different numbers and receive fewer.
Then the allowance lands. Appendix C sets recommended handicap allowances by format, designed so that in a medium sized field every player has a similar chance of finishing in the top ten percent when playing well.

The safeguards that move the number without your help
Three mechanisms adjust an Index behind the scenes, and knowing them accounts for most of the movement golfers find inexplicable.
The playing conditions calculation compares every acceptable score returned at a course that day against expected scoring patterns. It needs at least eight scores to run, only counts players with an Index of 36.0 or below, and can apply an adjustment of minus one, zero, plus one, plus two or plus three strokes to every differential calculated that day.
The soft cap and hard cap limit upward movement against your Low Handicap Index, the lowest figure you have held in the 365 days before your most recent round. Once a newly calculated Index sits more than 3.0 strokes above that reference point, everything above 3.0 is halved. The hard cap then refuses to let it rise more than 5.0 strokes above the low point at all. There is no equivalent brake on the way down.
An exceptional score triggers an immediate reduction. A differential 7.0 strokes or more below your Index at the time you played takes 1.0 off each of your most recent 20 differentials, and one 10.0 strokes or better takes 2.0 off each of them.

What this means for reading your own record
The arithmetic rewards consistency in a way that surprises people. Because the calculation takes the lowest 8, a run of steady rounds around your average changes nothing at all, and one very good round changes a great deal. Posting more golf therefore matters more than posting good golf, because the twenty round window only refreshes when cards go in.
It also means comparing Indexes with a friend tells you very little unless you play the same courses off the same tees. Where your raw scores actually sit is a more useful question, and average golf score has the benchmarks. Shot Scope's tracked data has a 15 handicap averaging 5.05 on par 4s and hitting 47% of fairways, which is a far more actionable comparison than a decimal.
One last consequence worth planning around. Because most weekend club golf runs at a 95% allowance or lower, the number chalked on the entry sheet is usually below your course handicap. In Stableford scoring that costs points on the holes where a stroke disappears, and across the common competition formats the reduction varies enough to change how you should play.
